Building an AI Newsroom Strategy That's Actually Realistic
Every newsroom leader I talk to feels pressure to have an “AI strategy.” The problem is, most strategies I’ve seen are either wildly ambitious (“AI will transform everything!”) or so cautious they’re meaningless (“we’re monitoring developments”).
There’s a middle ground: realistic AI implementation that acknowledges both capabilities and constraints. Here’s how to build one.
First, Assess Your Starting Point
Before strategizing, understand where you are.
Technical capacity. Do you have anyone on staff who understands AI tools beyond basic usage? Can your IT infrastructure support new tools? Do you have data—subscriber information, content archives, traffic analytics—that could inform AI applications?

The Budget Conversation
AI isn’t free. Even tools with free tiers have costs: training time, workflow adjustment, oversight, and the opportunity cost of attention spent on AI versus other priorities.
Build a realistic budget that includes:
- Tool subscriptions or licenses
- Training time (often the largest cost)
- Oversight and quality control
- Ongoing maintenance and updates
- Contingency for things not working
Most AI tools are relatively cheap. The human costs of implementation are where budgets often fall short.
