AI tools are confident about everything, including their mistakes. They don’t flag uncertainty. They don’t say “I might be wrong about this.” They present errors with the same conviction as facts.

Without verification, these errors reach readers. One embarrassing correction might be survivable. A pattern destroys credibility.

Mistake 3: All-or-Nothing Thinking

Many newsrooms approach AI as a binary choice: full adoption or complete rejection. Both extremes are mistakes.

Full adoption ignores the real limitations and risks of current AI tools. No newsroom should be using AI for everything—some applications aren’t ready, and some journalistic tasks require human judgment that AI can’t provide.

Complete rejection ignores genuine benefits. AI transcription saves real time. AI research assistance enables coverage that wouldn’t otherwise happen. Refusing to use any AI tools leaves value on the table.

What to do instead: Take a nuanced, application-by-application approach. Evaluate each potential AI use on its own merits. Some applications are ready; others aren’t. The answer to “should we use AI?” is almost always “it depends on what for.”

Mistake 4: Ignoring the Human Side

The fourth mistake is treating AI implementation as purely a technology project.

Newsrooms are human organizations. New technology succeeds or fails based on how humans respond to it. AI implementations that ignore organizational dynamics rarely succeed.

“Let’s try AI and see what happens” sounds flexible but produces confusion. Without clear criteria, how do you know if an implementation is working? How do you decide whether to expand, adjust, or abandon?

I’ve seen newsrooms running AI pilots for months without knowing whether they succeeded. Staff time was invested, subscriptions paid, but no one could articulate whether the investment was worthwhile.

What to do instead: Define success criteria before starting. What problem are you solving? What metrics will indicate success? What threshold triggers expansion versus abandonment?

Good criteria are specific and measurable. “Reduce average transcription time from 3 hours to 45 minutes” is a clear criterion. “Improve efficiency” is not.

Bonus: The Vendor Problem

One more pattern worth mentioning: over-reliance on vendor claims.

AI tool vendors are selling something. Their demonstrations are optimized for impressive demos, not realistic usage. Their case studies feature best-case outcomes. Their salespeople are not objective sources about their products.

I’ve talked to newsroom leaders who were genuinely surprised when tools didn’t perform as demonstrated. They’d based decisions on vendor materials rather than independent evaluation.

What to do instead: Pilot before purchasing. Talk to current customers—not references provided by the vendor, but customers you find independently. Be skeptical of dramatic claims.

The Pattern Behind the Patterns

These mistakes share a common root: impatience.

Newsrooms feel pressure to adopt AI quickly. Competitors seem to be moving fast. The technology is evolving rapidly. There’s fear of being left behind.

This pressure creates shortcuts. Skip the pilot. Skip the verification. Skip the staff consultation. Move fast and hope for the best.

But AI implementation done poorly is worse than AI implementation done slowly. Mistakes create technical debt, erode trust, and make future adoption harder.

The newsrooms succeeding with AI are those that resist the pressure to move fast and instead move thoughtfully. They start small, learn continuously, and expand based on evidence rather than hope.

That’s less exciting than revolutionary transformation. But it works.
