I’ve been studying newsrooms that are successfully navigating the AI transition—not the ones that talk about AI, but the ones actually changing how they work.
Patterns emerge. The organizations making progress share certain approaches. Here’s a playbook based on what’s working.
Phase 1: Foundation (Months 1-3)
Before implementing anything, lay the groundwork.
Build AI Literacy Across the Organization
Everyone doesn’t need to be an AI expert, but everyone needs baseline understanding.
Run training sessions covering: what AI can and can’t do, how the tools actually work at a conceptual level, what responsible use looks like, and what your organization’s policies are.
Don’t make this optional. Universal literacy prevents both over-reliance and unnecessary fear. It creates common vocabulary for discussing opportunities and risks.
The investment here is modest—a few hours per employee—but foundational. Organizations that skip this step struggle later.
Establish Clear Policies

Avoid pilots chosen because executives find them exciting or vendors pitch them effectively. Staff-identified problems should drive selection.
Structure for Learning
Every pilot should include:
- Clear objectives and success criteria
- Defined duration
- Regular check-ins to capture feedback
- Evaluation process at conclusion
- Decision framework for what happens next
Document everything. Learning from pilots only happens if lessons are captured and shared.
Expect Setbacks
Not every pilot will succeed. That’s the point—you’re learning what works and what doesn’t.
Create psychological safety for pilot participants to report problems honestly. If people fear blame for pilot failures, they’ll hide issues until they become crises.
Celebrate learning from failed pilots as much as successful ones. The insight from a thoughtful failure may be more valuable than incremental success.

Resource Adequately
Transformation requires investment: in tools, training, support, and time.
Under-resourced transformation creates cynicism. Staff recognize when initiatives are gestured at rather than genuinely supported.
Budget for transformation as you would for any major initiative. It’s not free—and pretending otherwise sets up failure.
A Note on Speed
I’ve presented a structured timeline. Your timeline may differ based on your starting point, resources, and strategic urgency.
But resist the temptation to move faster than your organization can absorb. Rushed transformation creates resistance, quality problems, and often requires starting over.
The organizations doing this well move deliberately. They learn, adjust, and build sustainable change rather than announcing dramatic initiatives that quietly fail.
Patience is strategic. Move fast enough to stay relevant, slow enough to succeed.
